I’ll admit it: writing predictions is equal parts exciting and humbling. Last year, I saw AI taking shape across government agencies. This year, the shift is unmistakable. Technology has stopped being just experimental and is becoming embedded in everyday public sector work.

This post isn’t investment advice or a political manifesto; it’s a snapshot of what we’re seeing on the ground and where it’s headed in 2026, especially as AI moves from a tool to a teammate (and maybe even a manager).

Looking Back at 2025 Predictions — Hit or Miss?

Here’s the quick scorecard from our 2025 forecast:

  • AI adoption accelerates across public services – Hit. Agencies didn’t just dip toes in AI – they built lifelines with it. In 2025, federal agencies reported over 1,700 AI use cases, more than double the year before. High-impact projects moved from pilot to production faster than expected, proving that AI could deliver real results in government.
  • Governance and risk frameworks grow up – Hit. What we thought might slow adoption instead became the reason agencies scaled responsibly. Strong guardrails turned out to be enablers, not blockers. Many organizations treated 2025’s new AI guidelines not as red tape, but as a playbook for trust. The result: AI projects earned leadership buy-in by showing they could stay on the right side of ethics and compliance.
  • Cybersecurity threats intensify – Hit (and then some). 2025 saw AI-assisted attacks and defenses evolve in lockstep. Security teams found themselves in an arms race with adversaries wielding AI tools. Cyber criminals essentially became well-funded “corporate” operations, and the cost of defense rose accordingly. On the bright side, governments also started deploying AI for threat detection, setting new benchmarks in keeping agencies safe.
  • Agentic AI becomes commonplace – Not yet. We saw pockets of autonomous workflows – like AI scheduling simple tasks or routing inquiries – but fully autonomous “agentic” systems coordinating complex work are still emerging. The technology made great strides (and 2026 will tell us more), but most agencies kept a human hand on the wheel for mission-critical decisions. In short, AI hasn’t been given free rein just yet.

So overall? We weren’t wildly off in 2025, but the pace and scale of real adoption surprised even us. Now, with those lessons in mind, let’s dive into what’s coming next.

  1. AI becomes a Teammate, not just a Tool – This year, AI stops being a cool demo and starts being treated like a member of the team. Instead of just querying a tool, staff will have AI actively monitoring data, suggesting actions, and taking on routine tasks in their workflows. We’re already hearing federal workers joke that AI is the ultimate intern – always willing to draft summaries, tag files, crunch numbers, or code snippets.
    In 2026, teams will increasingly start projects by asking “What does our AI teammate need to know?” instead of “Who can we assign this grunt work to?” This isn’t hype; it’s born of necessity. With tight budgets and workforce gaps, agencies want technology that helps employees “do more with less.” By year’s end, AI will be everywhere in the org chart – an ever-present helper transforming government work from clerical drudgery into oversight and decision-making.
  2. Agentic AI closes the loop on citizen services – In 2026, we’ll see AI go beyond responding to orders to actually orchestrating tasks, specifically in citizen-facing services. Think of systems that don’t just answer a question, but kick off the next steps automatically spotting a missing document in an application and sending a secure request to the user, or detecting a pattern in utility outages and rerouting maintenance crews.
    Gartner and others predict a surge in this “agentic AI.” Early adopters in government are already experimenting with AI agents that handle citizen inquiries end-to-end. For example, AI virtual assistants are poised to resolve complex requests across multiple languages, reducing wait times by taking action without waiting for a human queue. The upside for efficiency is huge. But as AI takes the initiative, public sector leaders will need to iron out legal accountability: Who is responsible when an autonomous agent makes a bad call? 2026 will give us the first taste of AI as a service orchestrator, and with it, new “black box” accountability gaps to address.
  3. Governance steps into the workflow (and the code) – Last year, AI governance was discussed in policy memos. In 2026, it becomes real-time and built-in. We’ll see compliance checks, audit logging, and policy controls embedded directly into AI pipelines. Instead of relying on after-the-fact reviews, agencies will bake rules and ethics into how their AI operates day-to-day. For instance, expect to see automated bias detection that flags disparities such as ensuring healthcare algorithms don’t under-diagnose specific demographics before an algorithm goes live.
    This shift will be driven by a renewed focus on “Sovereign AI.” As governments restrict data movement due to geopolitical risks, governance won’t just be about how AI works, but where it lives. We expect a push for national AI clouds and localized model catalogs, ensuring that sensitive citizen data never leaves the safety of compliant infrastructure. The paradox of 2026 is that governance is not a blocker to innovation – it’s a catalyst. Agencies will treat AI governance as essential to earning public trust, moving beyond checklist compliance toward a shared culture of accountability.
  4. Security goes proactive – and AI is both sword and shield – For years, cybersecurity in government was a game of catch-up: patch after a breach, respond after an incident. In 2026, that approach fails fast because attackers are leveraging AI, too. The new mindset is “predict and prevent” – security teams going on the offensive with AI-driven defenses.
    We’ll see continuous threat monitoring and automated responses that stop attacks before they strike. Think AI algorithms detecting an attempted system breach and automatically isolating the affected network segment in milliseconds, or flagging a deepfake voice trying to impersonate an official. This isn’t theoretical; without AI, human defenders simply can’t keep up with machine-speed threats. While this introduces an “AI security tax” (potentially consuming 20% of IT budgets), leaders will justify it as the cost of doing business in the AI era.
  5. Humans in the loop become humans in the driver’s seat – As AI takes on more tasks, there’s a growing recognition that we need humans more involved, not less – but involved differently. In 2026, the public sector will define where human judgment trumps AI. The goal is to have AI handle pattern recognition while humans focus on higher-order decision-making and context that AI might miss.
    In practice, “human in the loop” will mature into “human in command.” For example, an AI might calculate benefits eligibility, but a human will always review and sign off—especially in high-stakes areas where an error rate of even 1% could disproportionately affect vulnerable families. Some agencies are formalizing this by establishing review boards for AI-driven decisions and training staff to interpret AI outputs critically. It’s a necessary balance: AI may steer, but humans decide the destination.
  6. The rise of AI as “Middle Management.” – Here’s a provocative one: by late 2026, we’ll see early cases of AI not just assisting with tasks, but managing internal logistics. Picture an AI system assigning tickets to IT staff based on current workload, prioritizing projects based on real-time data, or automatically coordinating schedules across multiple agencies for a crisis response.
    We’re not talking about a robot boss writing your annual review, but rather a “Digital Chief of Staff” that handles management logistics. Certain government projects juggle so many moving parts that human project managers struggle to keep up; an AI that never sleeps can become the ultimate controller for these operations. Leaders might start to ask, “Can an AI run the logistics of our Monday staff meeting?” (It sounds crazy, until you’re on your fifth status meeting of the week.) If AI was a teammate earlier in the year, by the end of 2026 it might be promoted to team coordinator.

The Bottom Line for 2026

Public sector technology in 2026 isn’t about if AI and automation matter – it’s about how teams work with these tools, govern them, and trust them. The buzzwords of last year are becoming day-to-day realities.

  • Technology is maturing into the background. The most important tech shifts will be the ones so integrated that they’re no longer remarkable—they just quietly make government work better.
  • Trust and transparency are make-or-break. The gap between innovation and “trustworthy AI” is something governments will actively work to close. The public will rightfully expect clear explanations when AI is involved in decisions, and agencies must be ready to provide them.
  • People are the true constant. Developing AI literacy across the public workforce will be a big focus. Upskilling employees to see AI as a partner, not a threat, will determine whether these technologies actually deliver on their promise.

2026 isn’t about wild new tech appearing out of nowhere; it’s about embedding the innovations we’ve been nurturing. I’m looking forward to seeing how this plays out.
